A lean four-person GTM team costs about ₹3 lakh a month before it books a single meeting, and that is only the salary line. Cost and timing settle most of this decision, and the numbers are more lopsided than people expect.
Below is the full math, covering salaries, recruiting fees, the months you pay for before anyone is productive, and the cost that never shows up on a spreadsheet, which is you managing four people across four channels. We sell the outsourced option, so we'll also tell you plainly where in-house is the better call.
What we mean by a "GTM team"
For a SaaS company between first revenue and a proper sales org, a working go-to-market function usually needs four kinds of work done every week:
Outbound
Building lists, writing and sending cold email and LinkedIn sequences, booking meetings.
Content and SEO
Blog posts, keyword targeting, distribution.
Paid acquisition
Google, Meta and LinkedIn ads.
GTM operations
CRM setup, data hygiene, automation, reporting.
You can absolutely start with one of these. Plenty of founders do. But if you're comparing an in-house team against an outsourced GTM team that covers all four, the fair comparison is against four in-house roles, so that's what we've priced.
The in-house cost, line by line
Salaries
We used PayScale's India averages for each role because they're public and you can check them. Your city and the seniority you hire will move these numbers, Bengaluru and Mumbai usually upward.
Source: PayScale India salary pages for each role, accessed October 2026: Sales Development Representative, Content Marketing Manager, Digital Marketing Manager and Marketing Operations Manager. These are averages, so real offers will vary.
That works out to roughly ₹3 lakh a month before anything else, and it's a team with no manager. The next line is the one most budgets skip.
The manager is you
Four specialists across four channels need someone setting priorities, reviewing copy, deciding which campaign gets budget, and noticing when the SDR's reply rate has quietly dropped for three weeks. At a 10 to 40 person SaaS company, that person is almost always the founder.
We don't put a rupee figure on founder time because it varies too much. But be honest about the hours. If running GTM eats 10 to 15 hours of your week, that's time not spent on product, hiring engineers or closing the deals the team is supposed to create. GTM Wave's model asks for about 2 hours a week of founder time, mostly for direction and approvals. That difference matters more than most of the numbers in this post.
Direction and approvals, not day-to-day management.
Recruiting fees
If you use a recruitment agency, Indian firms commonly charge 8.33% to 12% of annual CTC for entry and mid-level roles. On a ₹36.4 lakh team, that's between ₹3 lakh and ₹4.4 lakh in one-time fees. Hiring yourself saves the fee and costs you weeks of interviews, so you pay one way or the other.
The months you pay for before anyone is productive
Hiring a GTM team typically takes 3 to 6 months from deciding to hire to having people in seats. Then they ramp. The Bridge Group's 2025 SDR benchmark, covering 351 B2B companies, puts average SDR ramp time at 3.0 months. That's the lowest it has been since 2010, and it's still a quarter of a year.
Every role on the team has a ramp period, including content and paid. A content marketer needs time to learn your product well enough to write about it without making your sales team wince. A paid ads manager needs a few weeks of spend before the data says anything. We're applying the 3-month figure across all four roles below, which is an assumption, but a fair one.
At ₹3 lakh a month, three months of ramp is about ₹9 lakh of salary paid while the team learns.
Tools and ad spend
Both models need a CRM, a data source, sending tools and an ad budget. Those costs exist whether you hire or outsource, so we've left them out of both sides. One thing worth knowing: an in-house team often adds tools per person, and a new hire tends to bring the stack they used at their last job. Expect some drift.
What an outsourced GTM team costs
Pricing across the market is all over the place, from freelancers charging per meeting booked to agencies with 12-month retainers. Here is ours, so you have a concrete number to compare against.
GTM Core
Content and search
GTM Pipeline
Outbound and follow-up
GTM Pod
Content, outbound, paid ads and GTM ops, run as one motion
All plans run month-to-month with no 12-month minimum, and you get a full refund if it isn't a fit in month one. Current pricing is on the GTM Wave homepage.
The Pod is the fair comparison against the four-person team above, since it covers the same four areas.
The first 12 months, side by side
Here's a simple model. For the in-house team we assume the best case on hiring: everyone in seats by the end of month 3, then 3 months of ramp. Plenty of teams take longer.
What if your hiring takes longer?
Plenty of teams take longer than the best case. Move the slider to see the year-one numbers shift.
Model: salary months = 12 minus hiring months, at ₹3,03,457 a month. Productive months = 12 minus hiring minus 3 months of ramp. Recruiting at 8.33% to 12% of ₹36,41,488. The 3-month case matches the table below.
| In-house (4 roles) | Outsourced (GTM Pod) | |
|---|---|---|
| Months spent hiring | 3 (best case) | 0 |
| Months of salary or fees paid in year one | 9 | 12 |
| Salary or fees paid in year one | ₹27.3 lakh | ₹6 lakh |
| Recruiting fees | ₹3 to 4.4 lakh | ₹0 |
| Year-one total | ₹30.3 to 31.7 lakh | ₹6 lakh |
| First outbound activity | Month 4 at the earliest | Week 1 |
| Fully ramped months in year one | About 6 | About 11 |
| Founder time per week | 10 to 15 hours (our estimate) | About 2 hours |
This table leaves out tools and ad spend on both sides. In-house salaries use the PayScale averages above, and year-one in-house salary is 9 months × ₹3,03,457. The "~9× per productive month" figure divides each side's year-one total by its fully ramped months: ₹30.3 to 31.7 lakh ÷ 6 against ₹6 lakh ÷ 11.
On salary alone, a full in-house team runs about six times the price of the Pod. Once you count the hiring gap and ramp, the in-house team costs roughly five times as much in year one while delivering about half as many productive months. Per productive month, the gap is wider still.
We gave the in-house team the best case on hiring, and the gap is still wide. Some outsourced providers will quote you a bigger multiple, so run your own numbers with your city's salaries and you'll land somewhere close to ours.
Speed: when does pipeline actually start?
Cost gets the attention, and speed is usually what decides it. A founder who needs pipeline before the next fundraise can't wait until month 7.
With an in-house team, the realistic timeline looks like this: write job descriptions, source, interview, make offers, wait out notice periods (often 30 to 90 days in India), onboard, ramp. First meetings booked by your own SDR land somewhere around month 5 or 6 if everything goes well.
In-house
- Write job descriptions
- Source
- Interview
- Make offers
- Notice periods 30 to 90 days
- Onboard
- Ramp
- First meetings month 5 or 6
GTM Wave
- Kickoff
- First outbound touches within 7 days
- Pipeline building weeks 3 to 4
- Early pipeline progress within 30 days
With GTM Wave, first outbound touches go out within 7 days. Pipeline should be building by weeks 3 to 4, and we expect early pipeline progress within 30 days. That speed comes from having built the ICP work, sending infrastructure, sequences and CRM setup many times before, and from having no notice period to wait out.
GTM agency vs in-house: what you give up by outsourcing
Outsourcing has three real trade-offs.
Product depth
Your in-house people sit in product demos, hear customer calls and absorb context all day. An outsourced team has to learn that deliberately. Good providers handle this with a proper discovery phase up front, and it's why the first phase of our approach is understanding the business before anything gets sent. But if your product is deeply technical and buyers grill reps on architecture in the first call, factor that in.
Closing
An outsourced GTM team is there to create pipeline: conversations, meetings, qualified interest. Turning that into signed contracts still needs someone on your side who can run a sales call. For most early SaaS companies, that's the founder, and it should be for a while.
Lock-in risk
Some agencies keep the domains, the sending infrastructure, the lists or the content. When you leave, you start from zero. Ask about this before you sign anything. At GTM Wave the client owns all data and assets, so if you move the work in-house later, the CRM, sequences and content go with you.
When in-house is the right call
We'd tell you to hire in-house if most of these are true:
- One channel is clearly working and you can write down the playbook that makes it work.
- The volume of work on that channel would keep a full-time person busy every week.
- Your deals are large and complex enough that the person prospecting needs deep, live product knowledge.
- You have someone other than the founder who can manage GTM people.
The common mistake is hiring in-house too early, before you know what the hire should be doing. You end up paying ₹60,000 to ₹95,000 a month for someone to run experiments that a team who has run them before could do faster.
When an outsourced GTM team is the right call
- You don't yet know whether outbound, content or paid will be your main engine.
- You need pipeline this quarter, not after a hiring cycle.
- Your GTM budget is closer to ₹50,000 a month than ₹3 lakh.
- You're the founder and you're already the bottleneck.
That describes most SaaS companies we speak to between first customers and their first proper sales hire.
The hybrid most companies end up with
In practice, you can do both in sequence. Here is the pattern we see work: outsource the full motion while you figure out which channel carries the business. Once one channel is clearly producing, hire an in-house owner for it, with the outsourced team handing over the playbook, data and assets. Keep the rest outsourced until it, too, earns a full-time person.
- 1
Outsource the full motion
Find out which channel carries the business.
- 2
Spot the channel that produces
Real numbers, a playbook you can write down.
- 3
Hire an in-house owner for it
The outsourced team hands over playbook, data and assets.
- ↻
Keep the rest outsourced
Until each part earns a full-time person.
Done this way, your first in-house GTM hire walks into a working system with real numbers behind it, which shortens their ramp and shrinks your risk.
How to decide this week
You can work through these five steps in an afternoon and finish with a clear answer for your company.
- 1Write down your current monthly GTM budget, honestly, including any tools.
- 2Price the in-house roles you'd actually need using local salary data. Add 8 to 12% for recruiting if you'd use an agency.
- 3Count the months until that team is productive. Be realistic about notice periods.
- 4Ask any outsourced provider three questions: who owns the data, what is the minimum term, and what happens in week one.
- 5Take the GTM Fit Check. It's four questions and gives you a 0 to 100 readiness score across content, outbound, paid and positioning, so you know where the gaps are before you spend on either option.
Frequently asked questions
How much does an in-house GTM team cost in India?
A lean four-person team (an SDR, a content marketing manager, a digital marketing manager and a marketing operations manager) costs about ₹36.4 lakh a year in average salaries, or roughly ₹3 lakh a month, based on PayScale India data. Recruiting fees, tools, ad spend and the founder's management time come on top.
How much does an outsourced GTM team cost?
Pricing varies widely by provider. GTM Wave charges ₹15,000 a month for content and search, ₹30,000 a month for outbound, and ₹50,000 a month for a full GTM Pod covering content, outbound, paid ads and GTM operations. All plans are month-to-month.
Is an outsourced GTM team faster than hiring?
In most cases it is. Hiring takes 3 to 6 months, and The Bridge Group's 2025 benchmark puts average SDR ramp time at 3 months on top of that. GTM Wave starts first outbound touches within 7 days and aims to have pipeline building by weeks 3 to 4.
When should a SaaS company build its GTM team in-house?
Once you know which channel produces pipeline, can describe the playbook in writing, and the work is big enough to keep a full-time person busy on one channel. Before that, you're paying salaries to run experiments.
Do I lose my data if I stop working with an outsourced GTM team?
It depends on the contract, so ask before signing. With GTM Wave the client owns all data and assets, including the CRM, lists, sequences and content, so nothing is locked in when you move the work in-house.
Can I combine an outsourced GTM team with in-house hires?
Yes, and most growing SaaS companies end up there. Outsource the full motion first, find the channel that works, then hire one in-house owner for that channel while the outsourced team keeps running the rest.
